The fastest growth most brands can get is not more traffic. It is plugging the revenue they already earned and quietly lose. Here is where it usually goes.

With acquisition costs up sharply and margins under real pressure, the "spend more to grow more" playbook has stopped working for most brands. The money is increasingly found, not bought, by converting more of the demand you already have and keeping more of the customers you already won. These are the five leaks we see most often.

1. On-site search

Search is the highest-intent journey on your store, and on most Shopify sites it runs on theme defaults. Poor relevance, dead-end zero-result pages and results that are not ordered by likelihood to convert all send high-intent, already-paid-for shoppers away empty-handed. The gap between how search sessions convert and how everything else converts is often the single clearest opportunity on the site.

2. The gap between the first and second order

Most brands pour effort into the first sale and almost none into the second. Yet the majority of churning customers leave before their third order. A weak or missing post-purchase and second-order journey is expensive precisely because you have already paid to acquire the customer, you are just failing to realise their value.

3. Retention left on the table

Under-built lifecycle flows, one-size-fits-all sends and no meaningful segmentation mean the channel that should compound your revenue barely moves it. If you judge email by open rate rather than revenue per recipient, this leak is almost certainly hiding in plain sight.

4. Friction in the buying journey

Slow pages, clunky product detail pages, and a checkout with unnecessary steps all cost conversions on traffic you already bought. Small, unglamorous fixes across browse, PDP and checkout routinely return more than another round of ad spend, because they lift the rate on everything.

5. Broken tech and data

Manual work, disconnected systems and numbers you do not fully trust do not just waste your team's time, they cap growth and hide the other four leaks. When Shopify, your ERP, your warehouse and your marketing tools are not talking, you cannot see where the money is going, let alone fix it.

How to find yours

The common thread is that these leaks are invisible until you measure them. Your customers are already telling you where the money is, through what they search, browse, buy and ignore. The job is to read that signal and act on it, in priority order, starting with the lever that will move the most revenue for the least effort.
